Based on the vision, a new CMS is provided in a first stage followed by a state-of-the-art web presence.

Ad interim, I took responsibility for the overall coordination of the project, different stakeholders from communication and IT as well as the regular documentation of progress and budget to the sponsors.

Challenge

In the first stage of the project the actual system that has grown for many years is replaced by a modern CMS. 

The project scope includes:

  • the transfer of all contents

  • all interfaces  to surrounding systems 

  • approval workflows 

  • usability features for future authors, administrators and webmasters

The implementation of a new design and contents follows in the second stage. Many dependencies and a high level of security contribute to the complexity of the project.

Process

As the project was already running, we divided the project governance support into four phases: 

Initial analysis to receive a general overview -  organisation of the project, including roles & PM dashboards - stabilisation sprint by sprint - Handover to the new internal project manager. 

Process and approach

Impact

As a team consisting of Solution Architect, Scrum master and Project manager we were able to gain clarity and provide a thought through project dashboard to all stakeholders, including a clear scope and roadmap. We built up a good and collaborative teamspirit across business units. 

Regular steering meetings helped to stay up-to-date with risks, deal with challenges, take decisions.  

The new project manager could take over an organised and well-planned project.
